The Four Major Vendors Up Close: It’s Not About Picking the Best, It’s About Picking the Right Fit

Last year I ran an IT assessment for an e-commerce startup in Wangjing. They opened with “Which is better, Alibaba Cloud or Tencent Cloud?” I turned it around and asked them three questions: How many people are on your technical team? Is your business mainly in the north or nationwide? Will you expand overseas in the next three years? Their CTO was stumped — they hadn’t thought any of it through.

The most common mistake SMBs make when choosing a public cloud is treating “feature richness” or “brand prestige” as the deciding dimension. The reality: Alibaba Cloud has the most mature ecosystem for domestic e-commerce and internet scenarios, but its multi-year package discounts hide plenty of traps; Tencent Cloud has a natural edge in audio/video and gaming, with a more aggressive pricing strategy; Huawei Cloud is strong with government and enterprise customers and government compliance scenarios, and is widely used in traditional industries; AWS has the broadest global node coverage, but its Beijing region pricing runs considerably higher than domestic vendors.

Billing Traps: The Numbers Sales Reps Won’t Volunteer

One client bought a three-year Tencent Cloud package during Double 11 last year; the unit price looked like a great deal. This year their business shifted and they wanted to return half the resources, only to find the early termination penalty was more than what they had saved. This kind of “low-price lock-in period” is standard practice in public cloud. Before signing, be sure to work out the cost of early termination.

Traffic fees are the most easily overlooked trap. An online-education client bought Alibaba Cloud ECS and, as they ran, found traffic charges accounted for 40% of the monthly bill — their technical team had taken the easy route and served static assets straight off the server bandwidth instead of through a CDN. After migrating those assets to an OSS + CDN setup, the monthly bill dropped by 60%. What does that tell you? A cloud vendor’s billing model has to work together with your architecture design; looking at CPU and memory prices alone means nothing.

1. Understand the billing cycle: annual and three-year prepay offer bigger discounts but poor liquidity; monthly billing is flexible but has a higher unit price — assess your business stability accordingly
2. Traffic billing separates internal and public networks; peak-based public bandwidth billing is the worst trap, and bandwidth packages or shared traffic packages suit small and mid-sized workloads better
3. Hidden charges include: snapshot storage, monitoring logs, API call counts, and cross-region traffic replication — run the billing calculator once before signing
4. Renewal price hikes are an industry norm; a gap of 30%–50% between new-customer discounts and renewal rates is common — plan your budget ahead

My rule of thumb: don’t let “first-purchase discounts” dazzle you — work out the TCO (total cost of ownership) over at least three years. If you’re not sure whether your business scale will swing widely, run on pay-as-you-go for a few months, get a clear picture of your peaks, then decide whether to lock in a package.

Lock-In Costs and Migration Difficulty: What a Wrong Cloud Choice Really Costs

Many clients ask me whether they can switch clouds anytime. The answer: technically yes, but not cheaply. Every major cloud vendor builds migration barriers through product differentiation and proprietary data-format APIs. Alibaba Cloud’s OSS data format and Tencent Cloud’s COS, for instance, are not fully compatible; migrating means converting formats before uploading, with a dual-write period in between that doubles traffic and storage costs.

Trickier still is lock-in at the business-logic layer. If you’ve built on AWS Lambda and want to move to Alibaba Cloud Function Compute, the code has to be rewritten; if you depend heavily on Tencent Cloud’s real-time audio/video SDK, switching platforms means swapping the SDK, adjusting interfaces, and redoing your tests from scratch. Migrating technical debt often costs more than the cloud fees themselves.

Compliance differences are a practical issue too. Last year a client handling medical data chose the AWS Beijing region to save money, then found the MLPS 2.0 (China’s Multi-Level Protection Scheme) certification process unusually complicated — AWS’s compliance support in China relies mainly on partners, and its response time lags domestic vendors. They eventually migrated back to Huawei Cloud; the unit price was a bit higher, but the compliance certification cycle shrank from three months to six weeks.

As an IT provider that has served 1000+ Beijing enterprises, we’ve seen too many companies regret their decision only after the contract was signed. A public cloud isn’t a phone purchase — there is no absolute “best value” winner. Your team’s capabilities, your business stage, your compliance needs, and your budget all shape the final choice.
