From “Free Upgrades” to “Forced Renewals”: The Real Timeline of the Price Hike Wave

Last month an auto-parts factory in Shunyi came to me. Their online collaborative document platform, in use for five years, suddenly popped up an “annual plan adjustment notice”: the team edition went from RMB 899 per month straight to RMB 1,899 — an increase of more than 110%. This is no isolated case. Over the past six months, at least 70% of the IT procurement consultations I have handled came down to the same question: Mr. S, are our SaaS subscriptions about to go up across the board? The answer is yes — and it arrived sooner than expected. From late 2025 to early 2026, leading SaaS vendors completed a new round of price adjustments in unison. Microsoft 365 Business Basic moved from RMB 90 per user per month to RMB 132 per user; Slack sharply cut the features of its free tier, and team plan prices rose roughly 20%–30%; Notion’s team plan jumped from RMB 96 per user per month to RMB 156 per user; and Zoom’s enterprise annual contracts also rose 15%–25%. Adobe was even more aggressive: its Creative Cloud all-apps subscription rose by nearly 40% in a single year. What troubles IT administrators even more is that many vendors have started pushing “elastic usage-based billing” — pay for what you use. It looks flexible on the surface, but in practice the monthly bill routinely blows past budget. During last year’s Double 11 shopping festival, an e-commerce company in Daxing saw its video-conferencing usage spike, and the month-end bill came in 3 times higher than expected. The finance director was furious.

Self-Hosting Is No Panacea: The Real Cost of Open-Source Alternatives

Faced with price hikes, many IT managers’ first instinct is to “switch to open source.” The logic is sound, but execution is far more complicated than it looks. Take collaborative documents as an example. Open-source options such as OnlyOffice, Nextcloud and Infra can indeed eliminate software subscription fees, but you still have to buy servers, host them and assign someone to maintain them. A 20-person design firm in Dawangjing ran the numbers: building an in-house document system would require two servers at roughly RMB 40,000, plus an annual hosting fee of RMB 12,000, plus hiring a Linux-savvy operations engineer at RMB 15,000 a month. Over three years, total investment would exceed RMB 700,000, whereas continuing with the commercial cloud document suite over the same period would cost less than RMB 180,000. This is not to say that open source is entirely unworkable. The following scenarios are worth considering for self-hosted alternatives:

1. Core internal enterprise systems: finance, ERP, CRM and other systems involving sensitive data are more secure when deployed as open-source, on-premises solutions.
2. An existing internal IT team: for teams of 30 or more with dedicated operations staff, the shared cost of open-source solutions is more reasonable.
3. Replacing specific tools: for example, Gitea instead of GitHub Enterprise (saving about 80%), or Mattermost instead of Slack (saving about 70%).

A more pragmatic approach is a “hybrid architecture.” A manufacturing client in Tongzhou adopted exactly this: core production data runs on a private on-premises deployment, the design department keeps its Adobe subscriptions (dropping a few rarely used packages), and administrative work moves entirely to Feishu or DingTalk (enterprise plans at roughly RMB 600–900 per user per year, 40% cheaper than Microsoft 365). Overall IT costs fell by 35%, without sacrificing much in user experience.

You Have Leverage at the Table: Practical Tactics to Get Vendors to Cut Prices

If your team has already accumulated large amounts of data on a platform and built up working habits there, a full migration is too costly. In that case, rather than complain, learn to negotiate. Tactic one: annual prepayment for a discount. Most SaaS vendors offer annual-payment customers a discount of 15%–25%. If you can persuade finance to lock in the budget in advance, that saving is guaranteed. Last month a technology company in Shijingshan used annual prepayment to bring its Zoom bill down from RMB 3,200 a month to RMB 2,400 a month, saving nearly RMB 10,000. Tactic three: get quotes from multiple vendors. One month before renewal, proactively approach competing vendors for pricing. One of my clients showed Microsoft’s quote to another vendor and vice versa; in the end both offered “strategic customer pricing,” 30% below list price. Vendor sales reps carry quotas — sometimes they fear losing the deal more than you do. Tactic four: go through a reseller. Enterprise-grade products usually have authorized resellers, and to hit their performance targets they are willing to give up margin beyond the official discount. Renewing directly on the vendor’s website is actually the most expensive option. Many SMBs are unaware of this information gap. One final reminder: if your usage is genuinely large (say, more than 100 seats), you can contact the vendor’s enterprise accounts team directly. Microsoft, Salesforce and Adobe all run dedicated enterprise discount programs. Minimum thresholds vary by vendor, but negotiated prices are often 50%–70% of list price.
